Observability depends on the model
through which remains become signs of condition.
The master nodded.
The apprentice said,
Confusion remains in the marketplace.
They call all three observability.
They add more records, more traces,
more agents, and more summaries,
then declare the kingdom visible.
The master said,
Observability does more than report past events.
It creates a shared field in which the system’s condition
and the operator’s possibilities become legible together.
Today we ask what kind of mind these tools are building.
The apprentice said,
Mind?
The master said,
Every tool teaches the operator a way of thinking.
Some tools signal.
Some make the operator search.
Some suggest.
Some situate.
The apprentice said,
Signal, search, suggest, and situate.
The master said,
Four acts, each reaching a different depth.
Signal wakes attention.
Search retrieves evidence.
Suggest directs attention.
Situate places the operator within the condition.
These are not four kinds of tool.
A single system may perform all four.
The apprentice counted the lamps.
The apprentice said,
I carry three.
The master said,
Then there is another lamp to uncover.

The master pointed to the first.
The master said,
This was the first lamp.
The apprentice said,
Monitoring.
The master said, Yes.
Monitoring signals.
The apprentice said,
It watches for a threshold.
The master said,
It watches the line already drawn.
When the value crosses that line, it signals.
The apprentice said,
That is useful.
The master said, Yes.
A signal wakes the sleeping.
It interrupts drift.
It says, attend.
The apprentice said,
What does it understand?
The master said,
Its operation follows the threshold’s encoded distinction.
Too high. Too low. Too slow.
Too many. Too few.
Absent. Present.
Up. Down.
The apprentice said,
Then a signal is perception attached to a mark.
The master said, Yes.
Something we agreed to watch
has reached the point
where attention is required.
The apprentice said,
It signals a breach.
The master said,
A breached threshold triggers the inquiry.

The apprentice looked at the second lamp.
The master said,
This lamp made the next age.
The apprentice said,
The age of search.
The master said,
The system emitted records.
The records were stored.
The operator searched through them.
The apprentice said,
Logs, metrics, traces, spans, and events.
The master said,
Footprints, ashes, echoes, timings,
and the names of doors passed through.
Evidence arranged for retrieval.
The apprentice said,
Search gave the operator a vast archive.
The master said, Yes.
The operator could ask
where a request travelled,
where an error began,
what changed before a failure,
which service spoke last,
which call slowed,
and which boundary was crossed.
The apprentice said,
Search extended memory.
The master said,
It gave the operator access to what had happened.
The apprentice said,
The operator still had to know what to search for.
The master said,
And what mattered.
And what the records meant.
And which absence carried significance.
Search gave the operator a library during the fire
and said, the evidence is in here.
The apprentice said,
The burden of interpretation
remained with the operator.
Then search asks,
where is the evidence?
The master nodded.
The apprentice said,
And signal asks, has the line been crossed?

The master nodded again.
The apprentice turned to the third lamp.
The apprentice said,
And the next age?
The master said,
The age of suggestion.
The apprentice said,
Agents.
The master said,
Agents, assistants, summaries, narrators, copilots,
and watchers that scan the archive and return words.
The apprentice said,
How does the work change?
The master said,
The operator gives the agent some context.
The agent reviews records for the operator.
The apprentice said,
The search is delegated.
The master said, Yes.
The agent scans, ranks,
summarizes, narrates, and proposes.
It says, this looks unusual.
These events appear related.
This trace deserves attention.
This error increased.
This deployment may be involved.
The apprentice said,
A good suggestion can spare the operator much searching.
The master said,
It can widen attention and notice patterns a tired person might miss.
The apprentice said,
Then suggest asks, what might deserve attention?
The apprentice watched the third lamp speak.
The apprentice said,
It sounds as though it understands.
The master said,
Speech creates that impression easily.

The master walked to the window.
The master said,
Imagine a storm at sea.
Signal rings when the water
reaches the mark on the wall.
Search gives the sailor
every wave reading,
every wind measurement,
every creak of the hull,
every rope tension,
and every change in the sky,
all stored in a great archive.
The apprentice said,
And suggestion?
The master said,
A clerk searches the archive and returns saying,
the northern sail may matter,
the pressure is falling,
the third rope looks strained,
and the wind has changed.
The apprentice said, Useful.
The master said, Yes.
The apprentice said,
Then what does situating do?
The master said,
It places the sailor aboard the ship,
within the storm.
The condition of the vessel,
the motion of the sea,
the capacity of the crew,
the nearby rocks,
the direction of drift,
and the actions still available.
The apprentice considered this.
The apprentice said, Situation.
The master said, Yes.
The apprentice said,
Situate asks, where am I?
The master said,
It asks further questions.
Where am I?
What is happening around me?
Which situations are active?
How do they overlap?
How are they changing?
Which actions carry meaning now?
The apprentice repeated the words slowly.
The apprentice said,
Which situations are active.
The master said,
A system inhabits many situations at once.
The apprentice said,
There may be a latency situation.
The master said, Yes.
The apprentice said,
A capacity situation.
A dependency situation.
A recovery situation.
A customer-impact situation.
A deployment situation.
The master said,
And each may alter the meaning of the others.
A new deployment during diminishing capacity
carries significance.
A weakening dependency during recovery
changes the available path.
A growing queue during customer impact
creates a different trajectory.
The apprentice said,
The operator needs the situations
that make the facts meaningful.
The master said, Yes.
Situate gathers those situations into a field.
The apprentice said,
What belongs in that field?
The master said,
Condition, context, direction, consequence,
and possible action.
The apprentice said,
Direction?
The master said,
A situation unfolds.
It has movement, pressure, and tendency.
A queue is growing.
A dependency is weakening.
A fallback is holding.
A retry storm is forming.
A commitment is approaching failure.
A local strain is spreading across a region.
The apprentice said,
Projection.
The master said,
A situation gives present understanding a future edge.

The apprentice looked again at the three lamps.
The apprentice said,
Signal interrupts.
Search remembers.
Suggest guides attention.
Situate gives the operator a place
within what is unfolding.
The master said,
A meaningful place.
Near and far.
Safe and dangerous.
Open and blocked.
Stable, strained, recovering, or declining.
A field shaped by relevance and possible action.
The apprentice said,
Then the operator belongs inside the representation.
The master said,
Always.
The apprentice said,
How does the operator’s own condition matter?
The master said,
An exhausted operator at night
inhabits a different situation
from a rested team during the day.
A team with authority to act has options
unavailable to a team permitted only to observe.
A failure during a launch
carries different consequences
from the same failure during quiet hours.
The apprentice said,
So situating includes the human.
The master said,
It includes every participant whose condition
changes the meaning of the event.
The apprentice said,
Signal treats the human as someone to interrupt.
Search gives the human an archive to investigate.
Suggest gives the human a proposed focus.
Situate recognizes the human as a participant.
The master said,
Now you see.
The apprentice walked around the lamps.
The apprentice said,
How does a system situate someone?
The master said,
It must express situations.
The apprentice said,
What does that require?
The master said,
Signs, subjects, boundaries, states,
commitments, expectations, roles,
confidence, strength, and change.
The apprentice said,
A model.
The master said, Yes.
Hear that word carefully.

The apprentice waited.
The master said,
Some hear model and think
of a machine trained on data.
Others think of a graph
of services and dependencies.
Others think of the picture
an engineer carries in the mind.
The apprentice said,
Each of those is a model.
The master said,
Each contributes something.
A learned model may
classify or predict.
A dependency graph may express
reachability and propagation.
An engineer may carry
experience, expectations, and judgment.
The apprentice said,
What must the situational model contribute?
The master said,
Significance.
The apprentice was silent.
The master said,
A model of significance
tells the system which distinctions matter.
It encodes expected operating ranges,
commitments, boundaries of responsibility,
scopes of impact, recovery trajectories,
escalation paths, and the conditions
that warrant attention.
The apprentice said,
Then distinctions form its grammar.
The master said, Yes.
They allow an occurrence
to become a sign.
They allow a measurement
to acquire meaning.
They allow changes
to be judged by the resulting condition.
The apprentice said,
A dependency graph
can show what may affect what.
The master said,
And the significance model
gives that effect operational meaning.
The apprentice said,
A learned model may detect a pattern.
The master said,
And the significance model relates the pattern to
commitments, consequences, and possible action.
The apprentice said,
An engineer may understand all of this.
The master said,
And the understanding must become
expressible by the system.
The apprentice said,
Where should the model live?
The master said,
Everywhere the system speaks.

The apprentice looked puzzled.
The master said,
When the model lives in documents,
the operator must remember it.
When it lives in diagrams,
the operator must consult it.
When it lives in a graph database,
another process must interpret it.
When it lives inside an engineer,
that engineer becomes a required part
of every inquiry.
The apprentice said,
And when it shapes what the system expresses?
The master said,
The system begins to communicate
the significance encoded in its operational model.
The apprentice remembered an earlier lesson.
The apprentice said,
Ask what it means before it leaves you.
The master smiled.
The master said, Yes.
The apprentice said,
Then the system emits judgments alongside occurrences.
The master said,
It expresses what is happening to a subject,
within which boundary,
according to which expectation,
with what strength and confidence,
moving in which direction.
The apprentice said,
And these judgments produce situations.
The master said,
They allow situations to form.
A situation gathers the active judgments into a coherent field.
It tells the operator what is happening,
where it is happening,
who or what is involved,
how strong it is,
how certain it is,
how it is changing,
what it threatens,
what it protects,
which actions remain,
and what may happen next.
The apprentice said,
Search finds evidence.
The master nodded.
The apprentice said,
Suggest proposes a reading.
The master nodded again.
The apprentice said,
Situate expresses evidence through distinctions
that already carry meaning.
The master said,
Better.
The apprentice said,
Then the model of significance belongs within
the operational language of the system.
The master said, Yes.
It is the language through which the system
expresses its condition
and teaches others how to interpret it.

The apprentice returned to the window.
Below, the market was awake.
Bells rang from towers.
Sellers held up scrolls of traces.
Clerks offered summaries.
People carried lanterns through archives,
looking for the one thing that mattered.
The apprentice said,
They remain outside the conditions their tools describe.
And the systems say little about their own significance.
The master said,
Many do.
The apprentice said,
Louder signals wake more people.
Faster search retrieves evidence sooner.
Smarter suggestions reduce the work of inquiry.
Situate makes the active condition
visible, present, and actionable.
The master said, Yes.
Then the master uncovered a fourth light.
It gathered the room, the door, the weather,
the road, the hour, the apprentice,
and the work still possible into a single field.
The master said,
Observability reaches its purpose
through this fourth act.
The apprentice said,
Situate.
The apprentice lifted the fourth light.
The apprentice said,
Then the lesson is this.
Understanding begins when the system reveals
the field in which concern becomes action.
